There are many warning signs that come up time and time again in real conversations between business owners, on forums, in reviews, and across the industry. If you spot any of them during the sales process, take it seriously.
Guaranteed Rankings
If an agency is guaranteeing specific rankings, hiding what they're doing, or locking you into long contracts with no way out, walk away.
No one can guarantee you a specific position in Google. No one.
Google makes thousands of algorithms changes every year, and rankings shift constantly based on competition, user behaviour, and hundreds of other factors.
One well-known example: an agency ranked a psychiatric practice #1 for "brain doctor." Technically, a top ranking could get you lots of impressions and traffic.

However, it’s practically useless, because nobody actually searches for that term when looking for mental health support. The agency hit its target on paper while delivering zero value.
How to spot it
If the proposal says "guaranteed page 1" or "we'll get you to #1 for X keyword" anywhere, that's your answer. Ask them directly what happens if they don't hit those rankings. A good agency will talk about realistic goals and timelines. A bad one will double down on the promise.
Secret or Vague Methods
Any agency that hides behind phrases like "proprietary algorithm manipulation" or "our secret techniques" is being deliberately vague. Good SEO isn't a trade secret.
The fundamentals are well-documented and freely available. What separates a good agency from a bad one is how well they execute and how comprehensively they cover the core elements, not some hidden formula nobody else knows about.
How to spot it
Ask them to walk you through what a typical first three months looks like. If the answer is vague ("we'll optimise your site and build some links"), push harder. A good SEO consultant will break it down clearly. Audit first, then technical fixes, then a content plan, then a link building strategy. No hesitation. No handwaving.
Spammy Link Building
Offers like "500 backlinks for £299" should set off every alarm bell you've got.
Bulk directory links, Private Blog Networks (PBNs), and paid links from irrelevant websites can get your site penalised or completely removed from Google's results. Recovery from that can take months, sometimes longer. And the cost of undoing the damage almost always exceeds what you paid in the first place.
The reality is that 10 authoritative, relevant links are worth far more than 500 from random sites nobody's ever heard of.
How to spot it
Ask the agency for a case study or a client they've worked with for a while, and examples of links they've built. A good agency will happily show you.
You can also take that client's website URL and drop it into a free backlink checker such as Ahrefs' free tool. Look at where the links are coming from.
It's natural to see some links from random blogs with names like "bestseotips247.xyz", as these just appear automatically. But look out for good links that have been built recently.
Vanity Metrics and Meaningless Reports
Impressions climbing, "visibility scores" going up, more clicks. But little in the sense of increased sales, phone calls, anything that increases revenue.
Many focus too much on vanity metrics, reporting on everything but what actually matters for your business.
How to spot it
Ask to see a sample report before you sign anything. Look for whether it mentions conversions, enquiries, or leads. If all you're seeing is traffic and rankings with no mention of outcomes that drive a return, that's a problem.

Are more people contacting you? Is the phone ringing more than it was a year ago?

Pre-Defined Packages
Standard "Package A, Package B, Package C" offerings applied regardless of your business, goals, or competition. Two blog posts and three links per month, regardless of the business. A local plumber and a national retailer.
That kind of approach tells you the agency is selling a product, not a proper service.
How to spot it
If the proposal looks like it could've been sent to literally anyone, it probably was. A good agency does proper research first. They ask about your business, your competition, and your goals before they propose anything.
If they're quoting before they've asked questions, that's a problem.
Long Lock-In Contracts
12-month minimum terms with no exit clause. Auto-renewal for another year unless you give 90 days' notice. Cancellation fees that make leaving more expensive than staying. Industry data suggests that around 30% of agencies impose minimum retainers of a year or more.
SEO does take time. A 3 to 6-month initial commitment is reasonable because results don't happen overnight. But you should always have a clear exit clause, ideally 30 days' notice.
How to spot it
Read the contract. Specifically look for minimum term length, auto-renewal clauses, cancellation fees, and notice periods. If it's designed to make leaving difficult, it's designed to protect the agency, not you.

What Red Flags Should You Watch for After Signing?
Some of the worst warning signs only appear once the contract's been signed and the initial enthusiasm has worn off.
• Communication drying up
Responsive and enthusiastic during the sales process, then silent once they've got your money. If your account manager is juggling 30, 40, or 50+ clients, you won't be getting the attention you're paying for. And if you can't get a response to an email within a couple of working days, that's a problem.
• Bait-and-switch with staff
You meet impressive, senior people during the pitch. Three weeks later, a junior you've never spoken to is running your account. Three months after that, they leave, and you start over with someone new.
• Outsourcing without telling you
Work quietly shipped offshore while you're paying UK rates. There's nothing inherently wrong with international teams, but if an agency is doing this without your knowledge, that's a trust issue.
• Holding your data hostage
Agencies that control your Google Analytics, Search Console, or even your website itself, and refuse to hand over access when you try to leave. I've seen this happen more than once, and it's always messy.
How to spot these early
Before signing, ask who'll actually be working on your account day to day, whether any work is outsourced, and for direct access to your own accounts. You should have admin access, not viewer access. A good agency won't hesitate to set that up. If they push back on it, ask yourself why.

A good agency is transparent about what they're doing, focused on your business outcomes, and confident enough in their work to let you walk away if the results aren't there.
Transparent
That means clear, upfront pricing with itemised deliverables. Regular reports in plain English that explain what was done and what happened as a result. A named point of contact you can actually reach. Open methodology with no "secret sauce" nonsense.
A good agency cares about whether the phone's ringing, not just whether traffic graphs are going up. They tie everything back to business outcomes. Enquiries, leads, sales. That's the only measure that matters.
Tailored Strategy
They interview you before they propose anything. They want to understand your industry, your competition, and what success looks like for your business. They conduct a proper SEO audit, not an auto-generated tool report dressed up as analysis.
You own everything. Your Analytics, your Search Console, your CMS, all content created for you. If you leave, it all comes with you. Any agency that doesn't offer this, run.
Clear Timelines
SEO does take time, but a good agency should be able to provide you with a rough timeline. As an industry average, expect between 3–6 months to start seeing results, and 8–12 for more significant impact. Quick wins like technical fixes and content creation can show results faster, but sustainable organic growth takes time.
Anyone promising #1 rankings in 30 days is either using risky tactics or lying. Good tactics always win in the long run.
Flexible Contracts
Confident agencies offer clear exit terms because they back themselves to deliver. If the results are good, you'll stay – and they know that. But if things aren't working, you should be able to leave without a fight.
Look for verifiable case studies with specific numbers and timeframes. An agency that lists its clients and offers you the chance to speak with one directly shows they have nothing to hide.
